A Right-Hand Operator for Founder-Led Organizations
Helping founders build strong leadership teams, clear structure, and consistent execution without carrying everything alone.
When too much depends on you, leadership gets heavy.
I work with Christian founders and leaders who carry a lot of responsibility and feel the weight of holding everything together themselves.
You know where the organization needs to go, but as it grows, the structure hasn’t kept up.
- Decisions bottleneck with you.
- Meetings multiply without resolution.
- Execution depends on constant oversight.
The work still matters deeply, but the unseen operational demands are pulling you further into the weeds.
You don’t need more ideas — you need structure that allows you to lead without carrying everything alone.
A practical right-hand for founders carrying too much.
Trellis provides hands-on operational leadership to help turn vision into reality.
By working with me as your fractional COO — part-time operational leadership — the goal is to help you make the work happen without the weight resting on you.
Depending on your season, this may include:
- Clarifying ownership so responsibility isn’t assumed or dropped
- Strengthening leadership team structure and meeting rhythms
- Translating strategy into clear priorities and execution
- Tackling people, process, or system challenges that slow momentum
- Helping you move from reactive to intentional leadership
The goal is simple: bring structure and follow-through so leadership doesn’t all rest on you.
Picture this for a moment.
Imagine leading an organization where:
- Your leadership team communicates openly & handles healthy conflict
- Roles & accountability are clear, so decisions don’t bottleneck with you
- Clear proactive (NOT reactive) strategy guides day-to-day work
- Meetings drive alignment and action instead of draining energy
- Processes live outside your head & don’t fall apart when you step away
- You’re free to focus on the work you’re uniquely gifted & called to do
Instead of carrying everything alone, you’re leading with clarity, margin, and confidence — knowing the organization is moving forward in a healthy way.
What is a fractional COO?
A fractional COO is a part-time operations leader who helps run the business alongside the founder.
Instead of hiring a full-time executive, you get experienced operational support focused on execution, structure, and follow-through.
A fractional COO helps clarify priorities, strengthen leadership teams & rhythms, and ensure important work actually gets done — without adding permanent overhead.
About Josh
I started Trellis Operations after more than a decade serving in organizational leadership, including time as COO of a global Christian missions organization. During that time, I helped lead a full implementation of EOS® across the organization, supporting structure and alignment across teams.
Before that, I earned an engineering degree from Virginia Tech, graduating summa cum laude with coursework in mechanical engineering, civil engineering, industrial design, and leadership. These foundations still shape how I think and work today.
In my years of operational leadership, I saw a pattern: many growing organizations are fueled by great vision but held back by the unseen work that supports it—the planning, organization, and follow-through most people avoid.
But that’s the work I love.
I cut through complexity to get to the heart of systems, people, and issues. I come alongside leaders to bring clarity and confidence. And I don’t shy away from the hard conversations that build healthy teams.
Trellis exists to bring that same clarity and strength to others, offering operational leadership and partnership that strengthens meaningful work without the overhead of a full-time executive.
If you’re carrying too much and need structure, rhythm, and follow-through, I’d love to help.
