Building Operational Strength for Work That Matters
Trellis provides outsourced operational leadership for small teams doing meaningful work — without the cost or commitment of a full-time COO.
Vision Without Structure Isn't Enough
Many small businesses and organizations are built around a strong vision — but their operations often struggle to keep up. The vision is clear. The team is committed. But structure, systems, and behind-the-scenes support are stretched thin.
Hiring a full-time operations leader may feel out of reach — yet without that kind of focus, good work starts to stall.
Trellis was created to bridge that gap.
Trellis Offers Execution — Not Just Advice
Trellis provides outsourced operational leadership — strategic support focused on implementation, not just planning.
Think of it like having a part-time COO, Integrator, or operations leader: someone who helps bring structure, systems, and follow-through to your team — without the cost or commitment of a full-time hire.
It’s high-impact help, tailored to the size and season of your organization.
The 80/20 Advantage
You may have heard of the Pareto Principle — the idea that 80% of results often come from just 20% of effort.
Trellis was built around that model: delivering the high-leverage 20% — the structure, follow-through, and systems that unlock growth and relieve pressure.
About Josh
I started Trellis Operations after more than a decade of working across operations, administration, and leadership at a global Christian nonprofit — including two years as its COO. During that time, I also helped lead a full implementation of EOS® across the organization, supporting structure and alignment across teams.
I earned an engineering degree from Virginia Tech, graduating summa cum laude with coursework in mechanical engineering, civil engineering, industrial design, and leadership. These foundations still shape how I think and work today.
During my years in nonprofit leadership, I saw how many small teams are fueled by big vision but are held back by the work that supports it — the planning, organizing, documenting, and follow-through that most people don’t enjoy.
But I do.
I like clarifying roles, facilitating team meetings, managing long-term projects, and making sure ideas actually get implemented. I like writing procedures, researching new tools, liaising with accountants and attorneys, and building the systems that keep things moving.
Trellis exists to bring that kind of help to others — to offer the operational strength that supports meaningful work, without the overhead of a full-time executive.
If your team needs structure, consistency, and follow-through — I’d love to help.
— Josh Coble, Founder of Trellis Operations
Is Trellis Right for You?
Not every organization needs a full-time operations leader. Trellis offers a better fit for those who need focused help where it matters most.
Trellis may be a great fit if...
- You’re leading a small team with a lot of vision but limited time & capacity
- You’re running on EOS® (or something similar) and need help keeping meetings, priorities, and execution on track
- You’re in a season of growth, transition, or internal change
- You need help turning plans and ideas into structured, finished work
- You’ve outgrown your current systems (or never had good ones to begin with)
- You want trusted operational help — but not another full-time hire
- You care deeply about the mission — but not about managing meetings, tools, and processes
How It Works
Every organization is different, but the goal is always the same: to provide operational clarity, structure, and follow-through — in a way that fits your team’s size and season.

Free Consultation
A 45-minute conversation to understand your team, your challenges, and your goals. You'll receive a brief written summary with observations and next-step recommendations — whether we work together or not.
If that conversation adds clarity or direction, then I’ve already done what I’m called to do.
Option 1: Short-term engagement
30–90 Day Kickstart or Reset
A focused engagement to bring traction and clarity to one or more key areas of your operations — meeting rhythms, project execution, process cleanup, team alignment, or systems setup.
This is a great way to start small, especially if you’re navigating change or just need a jumpstart.
Option 2: Long-term engagement
Ongoing Fractional Support
This is the core of what Trellis offers: part-time, outsourced COO support on a monthly basis.
We’ll set a fixed number of hours and priorities each month based on your needs — whether that’s project management, team facilitation, systems, or steady operational leadership.
Fractional support gives you high-level help where it counts — without the cost or complexity of a full-time hire.
